How to Measure AI Value Beyond Adoption Metrics
Snowflake introduces a framework to measure AI value beyond adoption metrics by tracking the complexity of AI-driven tasks and their spread across teams.
Traditional AI metrics focus on adoption and activity, such as the number of users or prompts, which fail to capture whether AI is driving meaningful outcomes. This approach overlooks the distinction between foundational tasks like explanations and higher-value work such as building pipelines or investigating anomalies. By categorizing AI interactions into three levels of work complexity, organizations can assess whether AI is creating real capacity or merely generating activity.
To evaluate AI’s impact, organizations must assess both the breadth of usage and the depth of tasks performed. This involves tracking how many eligible developers actively use AI and whether higher-value agentic work has spread beyond a few individuals. Peer benchmarking helps contextualize these metrics, revealing whether an organization is emerging, developing, proficient, or leading in its industry.
Snowflake applied this framework to its own teams and found that gains came from agentic workflows rather than foundational use. For example, a product data science team reduced 160 hours of monthly expert time spent diagnosing pipeline issues by automating a rigorous diagnostic runbook with an AI agent. The workflow ran autonomously, freeing engineers to focus on judgment and approval.
The framework highlights four tactics to scale AI-driven practices: identifying advanced users, treating their workflows as roadmaps, and moving proven practices from individuals to teams. Measurement is valuable only when it points to actionable insights, such as redistributing workloads or addressing bottlenecks in review processes.
